How We Helped a Beer Brand Fix Availability in 30% of Stores by Spotting One Shelf Error

Objective
A core multipack SKU was underperforming, but the brand could not see why from the sales data alone. The work needed to answer:
- Is this a range issue, a price issue, or something on shelf?
- Which planograms are dragging performance?
- What is the fix, and how fast can it land at scale?
What We Did
- Used the multi-planogram view to identify exactly which plans were causing the decline
- Spotted that the SKU had been placed on a shelf where it could not be stacked, which was suppressing availability
- Built recommended planograms placing the SKU in a stackable position across affected stores
Results
- The SKU moved from the middle shelf to a floor stack in 30% of stores
- Availability recovered across the affected estate
- Category sales increased after the change
The Impact
A problem that would have taken days to investigate across hundreds of stores surfaced in minutes. One shelf-position change recovered availability and lifted category sales. The answer to a sales decline is not always range, price or promotion. Sometimes it is one position on one shelf.
